CarMax reported buying 1.728 million vehicles across six fiscal quarters from March 2025 through May 2026. Approximately 1.491 million came from consumers and 237,000 came through dealers, putting the consumer-direct share at 86.3%.
The latest quarter did not break that pattern. In the quarter ended May 31, 2026, CarMax bought 322,000 vehicles: 281,000 from consumers and 41,000 through dealers. Consumer-direct sourcing therefore supplied about 87% of the quarter's purchases even as total purchases declined 4.4% from a year earlier.
That is not merely a marketing result. It is an inventory system.

Convenience keeps the top of the funnel open
CarMax says sellers can receive an online offer in two minutes or less, keep it for seven days, sell without buying another vehicle, use at-home pickup where available, or complete an express drop-off at more than 250 locations.
A local store cannot match the physical network, but it can remove uncertainty. The seller should know who owns the request, how quickly contact will occur, which documents are needed, what could change the offer and whether pickup is genuinely available.
The quarterly totals also show volatility
CarMax's disclosed purchases moved materially across the six quarters. That matters because a buying center cannot be staffed or budgeted from one peak month. A store needs weekly funnel visibility and a capacity plan that can absorb changes in seller volume without allowing response time, inspections or title work to collapse.
The correct comparison is not “Did we beat CarMax's offer?” It is “Did our full process acquire the right vehicle at an acceptable total cost and move it to the correct exit quickly?”
Build a dealership-sized version of the system
A credible local program needs one named owner for every seller lead, a written offer or range with clear conditions, appointment and pickup capacity that matches the promise, documented payoff and identity controls, disposition identified at appraisal, acquisition-to-front-line measurement, and source-level cost, turn and gross reporting.
CarMax's scale is difficult to copy. The discipline behind the seller journey is not.
